Cognizant pivots from IT outsourcing to AI projects

NEW YORK, UNITED STATES — Cognizant is deploying approximately 8,000 artificial intelligence (AI) projects for clients as chief executive officer (CEO) Ravi Kumar S. declares the company is shifting from delivering billable hours to underwriting outcomes, a reorientation of one of the world’s largest information technology (IT) outsourcing workforces, which hired 20,000 entry-level graduates last year alone.

Cognizant CEO shifts billing model from hours to outcomes

Ravi Kumar S., chief executive officer of Cognizant, said “We have to go from delivering projects, delivering billable hours, owning outcomes, and finally we have to underwrite those outcomes and be paid for those outcomes,” as a Time100 AI profile of the executive found the company rolling out approximately 8,000 AI projects for clients as its workforce transitions from IT maintenance toward agentic AI-enabled delivery.

Kumar also called token consumption a “vanity metric,” as Cognizant introduced two new roles, Frontier Certified Engineer and Frontier Business Operator, as early organizational signals of the validation and oversight functions the AI delivery model requires.

Shifting revenue from billable-hour IT delivery to underwritten AI outcomes is a structural change in how enterprise technology value is captured, and Cognizant’s scale makes it a leading indicator for the sector.

Kumar: AI creates validation and verification roles at both ends

Kumar said “AIs will be in the middle of a flow; you want to have a ton of jobs in the front, you will have a ton of jobs in the back, and these are going to be validation and verification jobs, and those are going to be authentication jobs,” as Cognizant’s own research found 93% of jobs are exposed to AI-driven automation.

The firm’s 350,000-strong workforce and $27 billion valuation position Cognizant as an enterprise AI implementation partner at a scale that signals the trajectory for the broader IT outsourcing sector.

That trajectory reshapes how enterprise buyers assess offshore outsourcing and business process outsourcing (BPO) capacity, where leading BPO operators are already structured around outcome accountability and the front-end and back-end human validation roles Kumar describes as AI’s growth layer.

Kumar’s prediction of validation and authentication jobs growing around AI flows maps directly onto the contact center and back-office staffing model that BPO operators have refined at scale.

Cognizant’s 8,000 AI projects define the implementation volume that enterprise-scale AI transition generates, with each project creating demand for managed-service partners that combine AI delivery with the governance and validation workforce Kumar describes.

BPO operators building AI-supervised human delivery teams are positioned to absorb those validation and authentication roles at scale. Cognizant’s outcome-underwriting model is the commercial direction the entire IT outsourcing sector is now being asked to follow.
